Teams are difficult to manage, which is the knowledge in the industry. I think this is mainly because of the large span space, strong mobility and difficult control of the fleet's transportation work. On the other hand, as the main body of the team-drivers, their comprehensive quality is not high, and their consciousness is not strong. Long-distance bus drivers, in particular, are often representatives of "eating, drinking, whoring and gambling". I have a deep understanding of this in several years of fleet management. Driver management is the core of fleet management. Behind the driver's behavior is the team's important work such as technology, scheduling, safety, maintenance and finance. So managing drivers is equivalent to managing the fleet. So, how to manage drivers?
1. 1 driver recruitment
This level is very important. To have a good team of drivers, we must ensure good recruitment. If the driver's driving skills are not good, the team safety officer will be very busy. If the driver's mechanical knowledge is poor, the repair shop will work overtime every day. If these drivers are like this, the whole team will be finished. Therefore, the recruitment of drivers should master three points: first, driving skills, second, maintenance knowledge, and third, work attitude.
1.2 driver training
Many fleet managers ignore this point and think that training is a matter for senior personnel. The recruitment of drivers may not be perfect for various reasons, so training has become an important thing. There are two main contents of the training: one is maintenance knowledge, and the other is traffic safety regulations. Maintenance training should invite technicians from the repair shop and become routine. The business of the team is very busy, and the drivers are often not at home, but we must try our best to do it.
1.3 drive system construction
System construction is not as simple as making a document. Before becoming a tour leader, drivers often cheat on fuel, repair costs, smuggled goods and other issues. The system of the team is to find out who fires whom. On the surface, this is very strict, but the reality is that there will always be people who take risks, sometimes drivers with good performance. It's a pity to fire them, but they can't be fired if they haven't. Among them, the main body is labor wage, which is mainly calculated according to the mileage, volume or times of transportation, and the amount of rewards and punishments is mainly reflected in the actual performance and safety situation.
2. Vehicle management
Compared with the management of drivers, the management of vehicles is much easier. But the management of vehicles is equally important. The following are my experiences and feelings in vehicle management in recent years.

This is usually the boss's business. I just want to say one thing, that is, domestic freight vehicles usually only have fences and no carriages. When buying a car, the vehicle dealer will generally recommend a vehicle modification factory. At this time, we should pay attention to this problem and don't be fooled.
2.2 Running-in period of vehicles
The newly bought truck is called the running-in period about 3000 kilometers ahead. The car in this period needs special care like a baby. First, arrange excellent drivers to drive during this period, second, light load (preferably within 50%), and third, slow down. About this problem, big teams or experienced drivers all know it, but some small units often don't pay attention to it.
2.3 Vehicle maintenance
This is a big topic, very important and professional. I won't talk about technical things here. There is only one question here, that is, who will do the maintenance of the vehicle? Daily maintenance (adding water and oil, etc.). Of course, it should be done by the driver, formulate specific daily maintenance items and requirements, and check in place. Many mechanical accidents of vehicles are caused by this. Besides routine maintenance, it is very particular who will do other maintenance work. At present, each family has its own rules. Generally speaking, the number of vehicles is less than 10, so the company does not need to hire a special person to do it, and can entrust all repair shops; If the number of vehicles is between 10 and 30, we must invite several full-time personnel to do it, and entrust the overhaul project to a repair shop; More than 30 repair shops can be considered, and the size of the repair shop depends on the specific situation.
2.4 vehicle hygiene
Including the sanitation of the exterior of the vehicle and the interior of the compartment. Many companies pay little attention to this problem. The appearance of the vehicle is the image of the company, and the internal hygiene of the carriage involves the goods. Actually, it's very simple. Just install a faucet in the parking lot and buy some cleaning tools. Of course, the driver is required to insist on doing it.
2.5 Management of accessory tools
After buying a new car, there is always a toolbox with commonly used repair tools in it. However, many teams I met are powerless to manage the on-board tools. Two years at most, and all the tools in it have been dropped. There is no answer to such a question. First, check with the driver and sign for confirmation. The second is irregular inspection. It is an internal matter for the company to find out that it is missing.
2.6 Vehicle file management
Including original files, vehicle certificates, payment vouchers, maintenance records, operation records, etc. , which are collectively referred to as vehicle files. These things seem trivial, but sometimes they are important and not easy to do. This happened in our team: a car had a major traffic accident, and the traffic police came to the team to look for maintenance records and operation records, but we couldn't get them out. After that, we started this work. The key to this matter is perseverance.
3. Scheduling management
Scheduling is the core work of the team. The dispatcher of the motorcade is like the chief commander of a project. The dispatcher grasps and directs the three major resources of the fleet: drivers, vehicles and transportation plans, while other work of the fleet, such as maintenance, safety, finance and logistics, should be carried out around the dispatching work. Sometimes, the power of the team captain is not as good as that of the chief dispatcher. Below, I will talk about the key points of team scheduling in detail.
3. 1 Very familiar with the vehicle conditions of the whole team.
If there are twenty or thirty cars, it may not be difficult to remember the car number of each car, but if there are more than one hundred cars, it is a bit difficult. It is not enough to just remember the car number, but also to know the size, load, volume and condition of each car like the back of your hand. So that it can be arranged.
3.2 Very familiar with the drivers of the whole team.
This is more difficult than remembering cars. Long-distance freight, a car generally has two drivers. Need to know the name, driving experience, driving skills, maintenance skills, working ability, familiarity with the road and other conditions (whether drinking, physical condition, family situation, etc.). ) for each driver. Why? Of course, if the task is important and arduous, it must be carried out by competent drivers; If it's two people, of course, one is strong and the other is poor. If both of them are alcoholics, it's over. Of course, vehicles in poor condition should be maintained, those with good skills should be driven, and so on. The contents are really complicated. Sending a fleet of 1000 people is far more difficult than commanding a factory of1000 people.
3.3 Familiar with national conditions.
Dispatching not only dispatches people and vehicles, but also arranges driving routes. Some teams may have fixed driving routes, but some teams have to change at any time. According to the transportation task, temporarily arrange the transportation route. More than 200 cities across the country have our sales outlets. I'm not sure whether we want the goods at this time today or at any time tomorrow. We send 30 cars every day and have at least 20 different running routes. We must arrange which highway to take when we go and which national highway to take when we come back, otherwise the drivers will behave badly. In addition, you should also know the round-trip time of each line. At this time, there are three things to do: first, communicate with the driver, who knows the road conditions very well; The second is the map; The third is to run with the car from time to time.
3.4 Carefully analyze the transportation plan and communicate with the task department in time.
If it is internal transportation, it is usually the sales department that undertakes the task. If it is a third-party logistics company, it is also the sales department that undertakes the task, but the task comes from the customer. Either way, after receiving the task, we should analyze it carefully. It mainly analyzes the time, size, flow direction, cargo types, loading and unloading locations, etc. Then combine it with vehicles and people (this is scheduling). In addition, if there is any situation, such as whether we can add more goods or reduce some goods, we should communicate with the task department in time. The effect of this work depends entirely on the mastery of vehicles, personnel, routes and tasks and the ability to work. There is no fixed pattern, which is a bit artistic.
3.5 There should be both warmth and courage.
The biggest difficulty in scheduling comes from the driver. Some like to go to Beijing, some like to go to Chongqing, some like long distance, some like short distance. To tell the truth, it's hard to understand every driver's mind. At this time, we should first be enthusiastic and try our best to meet their requirements without violating the principle. Because a good mood is one of the conditions for safe driving. However, you can't just satisfy them. Sometimes be bold, or you will be punished or even expelled. One more thing, to be fair, you can't abuse power for personal gain.
4. Safety management
To tell the truth, the safety management of the team is one of the most difficult tasks, and it is difficult to grasp. But let's talk about my superficial views on team safety.
4. 1 The safety work of the team is not a matter for one department of the security department or the safety officer, but for the whole team.
Traffic safety involves all aspects, every department and everyone. It is the responsibility of your maintenance department to have an accident due to the poor braking system of the vehicle. The driver is too tired because you didn't arrange the dispatch, and the driver's poor skills are your recruitment problem. Therefore, the safety management of the fleet is full-time management, and the control points should be distributed to all departments and links!
4.2 Safety education should always be persistent.
This is a matter for the security department. As the safety officer of the team, the focus of work is not to deal with accidents, but to control them in advance. Drivers' safety education (training) meetings should be held regularly. A qualified safety officer should know all aspects of safe driving knowledge and teach it to the driver. In addition, safety education should be strengthened through various channels and forms.
4.3 The same driver cannot have two traffic accidents in the same team.
We have a summarized rule that drivers who have had two accidents will soon have a third accident. Therefore, once there is a second accident, we will fire or dismiss him. In doing so, he is responsible for the team and himself.
4.4 Strictly control various forms of traffic violations.
Driving too fast, drinking, running a red light, running a one-way street and parking illegally are the first causes of traffic accidents. Traffic police are also cracking down on these behaviors. Once found, they will be fined. At this time, the team attitude is very important. Our practice is that once the driver is found to be fined, the team will also be fined the same amount, and safety award will be cancelled this month. At this time, there is no sympathy, let alone reimbursement of fines for drivers (except in special circumstances).
4.5 Insurance claims and accident handling should take care of the interests of drivers.
It is very important and professional to choose what kind of insurance company, what kind of insurance and what kind of ways and strategies to deal with accidents. Just say one thing, we must take care of the interests of the drivers involved. The accident is a fait accompli and the driver is suffering. As security administrators, we should take care of his interests.
4.6 Do every detail to create a good and relaxed environment for drivers.
Drivers work hard and may be depressed. As managers, they should try their best to create an environment conducive to safe driving. For example, set up a lounge, install air conditioning in the cab, and buy some medicines to prevent the department from cooling down.
