On the afternoon of April 12, all the teachers in department of mechanical engineering gathered in the CAD room to watch the 6S lean management video lecture. The purpose of implementing 6S management is to make all teachers implement 6S in their work and make 6S deeply rooted in the hearts of the people, thus enhancing the image of the school and improving work efficiency. After 6S, everyone's mental outlook has taken on a new look, the workplace has become more orderly, and the working environment has been greatly improved, laying a good foundation for the development and growth of the school.
6S field management mode is an advanced and practical field management system method, which includes six parts: sorting, rectifying, cleaning, cleaning, literacy and safety. Its main function is to solve the problems of making good use of space, using enough space, keeping the environment clean, forming good habits and paying attention to safety for enterprises. The successful introduction of 6S can improve and enhance corporate image, promote work efficiency, shorten operation cycle, reduce production costs, effectively ensure safety, and is a good thing to improve social and economic benefits.
6S management originated from 5S management of Japanese enterprises, which refers to the effective management of production factors such as personnel, equipment and materials at the production site. As the foundation of all management work, 5S has played a great role in shaping corporate image, reducing costs, safe production, on-site improvement and standardization, and has been gradually recognized by enterprises and management circles in various countries. Vocational colleges are closely related to enterprises. Modern enterprises, whether factories, dormitories or canteens, have clean and tidy venues, civilized and polite personnel, and feel that everything is under management. Therefore, while being impressed by their 5S management, we also deeply feel that the school management and personnel quality of higher vocational colleges in China need to be improved. Compared with the deepening, refinement, visualization and operability of 5S management in enterprises, there are obvious shortcomings in the routine management of schools at present. Management quality, management benefit, management talents and strengthening management have always been the key tasks of higher vocational colleges. This kind of management is the best choice for vocational colleges. We add an S (security) to 5S, which is called 6S management. We regard safety as the most important work of the school and put it in the first place, which is more in line with the requirements of vocational colleges. In the construction of national backbone higher vocational colleges in our college, 6S management is the basic norm of higher vocational college management, the basic project of improving quality, the important bridge of school-enterprise cooperation, the long-term guarantee of safety work and the publicity of school image.
To this end, our department takes the lead in implementing 6S management activities, hoping that all teachers and students can consciously, actively and actively participate in the practice of 6S management and finally improve their own quality; I also hope to accumulate experience in the practice of 6S management, improve the system and gradually form my own management characteristics.

At present, 5S or 6S has been widely implemented around the world, and more than 60% of enterprises around the world have implemented 5S or 6S management. In fact, 6S is just a few short sentences, but it is not that simple to do well. If you really want to do a good job in 6S management, you must really understand the connotation of 6S management and the relationship between 6S management and other departments. How to formulate 6S personnel training, how to plan the implementation cycle of 6S management, and how to solve the problems encountered in the implementation process of 6S management are of great significance to truly do 6S management well.
The implementation of 6S lean management has important practical significance, mainly in the following aspects:
1. Improve the corporate image and comprehensive quality in an all-round way and optimize the working environment;
2. Reduce all kinds of waste in the production process, implement fixed-point management and make rational use of the workplace;
3. Improve work efficiency, optimize working environment and workflow, and reduce back-and-forth handling in work;
4. Do a good job in product quality assurance, do things rigorously and seriously, and control the quality of key areas.
5. Optimize security measures, ensure smooth and wide passages, do things manually, and seriously reduce accidents;
6. Optimize equipment maintenance measures, improve the service life of equipment, and clean, inspect, maintain and maintain the equipment;
7. Reduce cost and action waste;
8. Accurate delivery date: be clear at a glance, and the abnormal phenomenon is obvious. Adjust the operation in time.
6S management is a long-term work, but there is still a big gap between domestic enterprises and Germany, Japan and other countries, which also shows that domestic 6S management still has a long way to go. First of all, it is reflected in the understanding of 6S management. In China, many enterprises have not really understood the meaning of 6S, and even in some managers, 6S management is equivalent to sanitation. If this is the idea, it is almost impossible to do a good job in 6S activities.
Due to the gap in understanding, it cannot be implemented. Many grass-roots managers or post workers regard 6S management as a burden and are unwilling to implement it. Talk more and do less, and cleaning up before inspection is just a chore. Make 6S management a mere formality and can't really play its role.
6S management is an advanced basic management method to build competitive enterprises and first-class quality employees. The mission of 6s management organization system is to revitalize the organization and constantly improve the enterprise management mechanism. The goal of 6s management organization system is to improve people's literacy and improve the execution and competitiveness of enterprises.
From the above analysis, we can see that the key to implementing 6S management in China is to improve the understanding of 6S management, and we need to be sincerely willing to do 6S management well, instead of taking it as a task or a burden. Before the implementation, all employees should be trained in 6S, including every employee. They should know something about 6S and understand the real significance of implementing 6S management. Secondly, the main leaders of enterprises should attach great importance to it and often go to the site to supervise and inspect the implementation of 6S management; The third is to start with details and make unremitting efforts, because 6S management pays attention to details, but it is also difficult to pay attention to details. 6S management is not finished. As long as we decide to implement it, we must continue to push forward, step by step, and promote the continuous improvement of the quality of all staff.
6s management has the functions and functions of significantly improving production environment, enhancing corporate image, remolding corporate culture, improving product quality, improving safety level and improving work efficiency. It is an advanced basic management method to build competitive enterprises and first-class quality staff. There are inherent logical relations among these six elements, which constitute a relatively complete system. Among them, improving people's literacy, forming a corporate culture that pursues Excellence and lean, and forming a joint effort of human resources are the center and core of 6s management, and are the foundation and guarantee of other management activities. Therefore, once it is decided to implement 6S management within the enterprise, it must be done well to truly improve the quality of employees and build a first-class enterprise.
Tisso
To do a good job of 6S, we must first understand 6S deeply. To deeply understand 6S, we must first understand the definition, purpose and relationship of six elements in 6S.
6S includes sorting, rectifying, sweeping, cleaning, literacy and safety.
Sorting: Divide the items on the job site into needed items and unwanted items, keep the needed items properly, and dispose of or discard the unwanted items.
Rectification: sort out the required products according to the specified positioning and quantitative methods, and clearly mark them, so as to reduce the time to find the required products to zero.
Cleanliness: Clean the visible and invisible places in the working environment to keep it clean and tidy, free of garbage, dust and dirt, and prevent its pollution.
Clean-up: Carry out sorting, rectification and clean-up to the end, maintain its achievements, and standardize and institutionalize its implementation.
Literacy: based on "human nature", through rationalization and improvement activities such as sorting, rectifying and cleaning. We will cultivate a unified management language, so that all employees can form a good habit of observing standards and regulations, and then promote the improvement of the overall management level.
Safety: refers to the ability of an enterprise to bring a safe and comfortable working environment to employees in a series of activities such as working state, behavior, equipment and management during the production of products.
1, sorting (Seiri) Separate the used from the unused, and throw away the unused.
Objective: To improve work efficiency.
2. Seiton when placing articles.
Objective: To eliminate the phenomenon of "seeking".
3.Seisu: Clean the environment and equipment and wipe them clean.
Objective: To improve the quality of work.
4.Seiketsu always keeps the environment in a beautiful state.
Objective: To create a clear scene.
5, literacy (Shitsuke) Develop good habits, good manners, and abide by regulations.
Objective: to carry out orders and discipline.
6, safety (safety) department found hidden dangers and timely eliminate or strive for effective preventive measures.
Objective: The premise of implementing "5S".
The essence of 6S is that it summarizes the main points of workplace management (including objects, environment, places, etc. ) and combines the philosophy of work and life. Without the theme of job site management, it is not easy to understand the simplicity, operability and integrity of these elements, and it is not easy to understand their importance without the recognition of the philosophy or concept behind them.
6S is not a single six words, nor are it six concepts that need to be memorized to cope with inspection. Below I will talk about my understanding and views on these six elements in combination with my work experience during this period.
I remember in a class discussion, I asked a question, "If you are in a messy working environment now, where do you think 6S work should start?" ?
Many people answered "sweep the floor first". I asked again, "Do people at your table sweep the floor first after eating?" ? Someone immediately replied, "Of course not. You should clean up the dishes and chopsticks first, wipe the food residue on the table to the ground, then clean the table, remove the stool and sweep the floor. " I added, "You can do this at home, but why not in the workshop?" ? This is the relationship between rectification and cleaning. "
Combined with the production situation of the workshop, I think "finishing" is the source or beginning of improving the work site. When sorting out, we can also refer to the following more specific and operational classification management methods: classify items into "common, occasional and unused" and then place them in 1. Common items on the website; 2. Items that are used occasionally are put in a fixed storage place; 3. Remove or dispose of unused items.
"Rectification" is associated with cleanliness. After removing unnecessary things, it is natural to rectify the site, including re-planning and layout.
"Clean-up" is carried out after rectification, and these three tasks are interrelated and orderly.
"Safety" element is a supplement to the original 5S. Safety is not just consciousness, it needs to be carried out independently and systematically as a major event and constantly maintained. Safety work often leads to big mistakes because of small negligence, and it is not enough to emphasize consciousness only. . Therefore, I upgraded its positioning to "cleanliness" and became an action element, and the latter "cleanliness" and "literacy" should naturally include safety norms and awareness, so as to truly integrate the "safety" elements into the original 5S system. Compared with the previous understanding of 6S, sometimes it only emphasizes "safety awareness" and is juxtaposed with "literacy", but it is not really integrated with the action system of 5S.
I think "clean" is the most vague concept. Looking at our work, we know that many people don't understand the difference between "cleaning" and "sweeping the floor". I remember when I was talking about the messy scene in the process of team production, someone said, "Isn't it enough that we clean up the scene when we take over and clean up the scene when we hand over?" Don't you ask everyone to sweep the floor at any time when you go to work, then how can you have time to produce? "I said to him," you remind me of a person, walking on the road to eat melon seeds, melon seeds scattered all the way. "Others accused him, and he plausibly said,' Nobody littered, so the cleaner was laid off'? This is pure rogue logic. You are making the same mistake now. " Cleaning is a process control, because you always want to clean after work, so you don't pay attention to keeping clean just for cleaning. This has two disadvantages: 1, which unnecessarily increases your workload. For example, a forklift truck passes by your construction site and a pool of oil drops on the ground. You want to sweep it after the shift. Before the shift change, someone stepped on it, regardless of the possibility of falling and being injured. Will he leave oil footprints on the ground when he walks? 2, the same pool of oil on the ground, you didn't sweep, just met visitors or workshop leaders, what would they think and say? If we do a good job of maintaining the whole production process, we don't have to clean up when we change hands. If the final production process is well maintained, we can take over without cleaning, or our cleaning and finishing work will be much lighter.
So I think "cleaning" is a management activity besides the above basic actions. For most poorly managed workplaces, the above work is usually not paid full and systematic attention, or it is done occasionally and cannot be adhered to. When we begin to emphasize and implement 6S, we should create some momentum and engage in some sports to make everyone move and pay attention. As long as we implement it effectively, we can always change the face of the workplace quickly in a short time. But the disadvantage of sports is that it comes and goes quickly, and it is necessary to keep the work site in good condition at all times. From the perspective of management methods, in order to maintain good practices for a long time, it is necessary to summarize relevant methods and requirements and form norms and systems. Therefore, the "cleaning" in 6S is to turn sports into routine actions, and to sum up good methods and requirements, form a management system, implement it for a long time, and constantly check and improve it. It seems that it is more appropriate to translate "cleanliness" into norms in Chinese translation.
After my careful observation and in-depth communication with team members, I found that many of our actions were forced or forced out. Why do you say that? Let's see how we arrange the 6S work. We usually say "XXX, you will visit your responsibility area in a moment", and sometimes we have to add "Director Yan personally confessed" or "6S team will come and check later", for fear that their work is not serious and the effect is not good. Sometimes the players are more helpless than us. "Why do you always visit? Why does the director always stare at my area? The 6S group is really annoying. " What will happen if you do things with such an attitude? "
Look at our construction site! On the surface, it looks shiny and tidy. Open the desk drawer, it's a mess. What's the difference between our waste paper recycling bins and trash cans? These are still visible places, and those invisible places are even more chaotic. Opening the leather in the control room and moving the personal wardrobe will definitely surprise people.
Changing the environment must first change people, and changing people also changes the environment. This is the relationship between literacy and people in 6S. The example I cited above is not to deny our achievements in 6S, nor to be disappointed with 6S work. But pointed out the shortcomings in our work. The so-called learning is not enough, and teaching is difficult.
As the most unique element in 6S, "literacy" is also its essence. The first five elements are very distinct "action elements", among which one to four are actions to improve the site, the fifth one raises the site improvement to the level of system and institution, and the sixth one further rises to the foundation of human consciousness. For people, the system is external and mandatory. A more thorough guarantee is to turn external requirements into positive and heartfelt actions of employees. In other words, once people's consciousness, habits and accomplishments are cultivated, they will exert a subtle influence on people's quality of work and life for a long time. Literacy is based on people's consciousness, and improving literacy requires real-time on-site training and publicity, as well as the effective use of auxiliary means such as rewards and punishments and incentives.
6S is not a fixed model, and everyone in each team has their own different understanding and practice. Only full participation, mutual communication and common progress can be an effective way. In this process, 6S, as a program of action, has internal relations and the order of transformation. It emphasizes human factors and human consciousness, and at the same time embodies the factors of "standardization" or "documentation" emphasized in the requirements of ISO9000 and other management systems. 6S seems simple but accurate and practical. It is a rare prescription to improve the management level of enterprises and a magic weapon to improve the quality of personal work and life. This is not only beneficial to work and life, but also to collective and personal affairs. 6S site management training company thinks it is worth further study.
