Second, the main waste existing in the work of this unit

Through careful thinking and searching, I think this unit mainly has the following aspects of waste.

For a long time, influenced by the management system of traditional institutions, our hospital has sought harmony and stability, and the work assessment mechanism is not perfect.

There is a lack of perfect incentive mechanism to stimulate the enthusiasm of employees, and the assessment mechanism has the problem of insufficient execution.

Therefore, some people in this unit lack initiative in their work, passively wait for instructions from their superiors, and even have the problem that it is difficult to advance the arranged work.

At the same time, there are middle-level leading cadres, and the arrangement and follow-up supervision and management work are not in place.

(B) the waste of human resources

Our institute strives to truly change from a technical information institute to a research institute, and needs to increase investment in scientific research while maintaining daily business work.

But at present, less than 30% of the staff are engaged in research or technical work, and the rest are engaged in management and daily business work, especially daily business work, which needs further optimization. Some people who can do technical work are still engaged in routine business work, which is a waste of human resources.

Up to now, the main management departments of our hospital are office and financial office, and the business technical departments are code center, bar code center, research center, service center, business department and computer center. , has formed a relatively clear business process, but not clear enough, there is no solidified standard or specification.

As a result, the internal staff of the department are occasionally confused in dealing with affairs and business processes, and the external staff are more likely to be at a loss when dealing with related businesses.

Third, suggestions for systematic implementation of lean management: increase the construction of OA system in grass-roots units.

At present, some grass-roots units, including our hospital, still mainly use paper documents in sending and receiving documents and meeting notices, which seriously reduces work efficiency and increases work costs. It is necessary to strengthen the construction of OA system in grassroots units and reduce paperless office.

It is suggested that the workflow such as approval and notification of the proposed text be realized online.

At the same time, by joining the key, you can try your best to work outside the network and avoid the delay and waste caused by business trips or visits in different places.

First, training is very important.

This training in the branch made me see the recognition of lean management by colleagues in various bases and the importance of popularizing lean production knowledge.

This year, we implement lean management, focusing on the improvement of production site and the learning of employees, so that they can understand the benefits of lean management.

How to make other employees understand and recognize lean management, I think training is very important.

Through training, let everyone know about lean, learn lean well, make good use of lean, and integrate the ideas and concepts of lean management into our normal production and operation. This is the basis of doing a good job in lean work.

Second, establish the core team of lean change.

The driving force for the successful promotion of lean comes from the firm determination of enterprise leaders, and a strong core leadership team must be established, including enterprise management and monitoring layer, coordination and promotion layer and project execution layer.

For example, for the tool warehouse management of equipment and facilities, how to effectively arrange the warehouse, so that producers can distribute tools as quickly as possible when borrowing tools, saving waiting time, how to reduce unnecessary trips for administrators, and how to find the shelf where tools are located. All these need to be considered and implemented by the warehouse management team.

Third, we must establish phased goals.

Although the implementation of lean work has formed a good atmosphere at present, it is fragmented? Island phenomenon? What's more, lean work can't be done by just a few people.

Now I occasionally hear some colleagues say? Confused? Is it necessary to do this?

Lean is the behavior of an enterprise, not the responsibility of a few people. How to improve the big process, systematically promote specialization, how to raise the concept of lean to a higher level, and how to formulate the lean plan of production mode in combination with the 3-5 year plan of the branch company are all in front of us, which is worth our thinking and research.

Third, in the way of lean implementation, I personally think it is better to do the following:

1. Lean implementation is voluntary and spontaneous. The company issued guiding policies, carried out related activities, fully mobilized and exerted the subjective initiative of employees, and ensured that the project developed in the direction required by the company.

2. The specific content of lean development should focus on the actual core business of the department as much as possible. If there are many departments involved in this business, the main body can be divided into two levels, even three levels and four levels, and finally it should be reflected in the participation of all employees at the grass-roots level, so as to achieve practical results, so as to receive both the effect of their own work and the effect of lean improvement

3. In the process of lean implementation, we should do a good job in standardization, refine some things, form norms and standards, strictly implement them in practical work, and improve them in the process of implementation, so as to achieve? Practice? Improve? Practice again? Improve again? Such a perfect process.

4. In the process of lean implementation, in order to achieve good results, it is best for the departments with problems to solve related problems, and other relevant departments actively cooperate, rather than the downstream departments to push the upstream departments to start work.

5. Lean implementation should be long-term, not short-term.

Since lean activity is a process of continuous improvement, it must be carried out for a long time, and finally good results can be achieved.

Learning experience of CTPM lean management training 4
