Establish a special leadership and implementation organization to implement lean production mode, with the general manager as the person in charge and the heads of relevant business management departments participating, define responsibilities and tasks, formulate lean production work plans, and promote the implementation of lean production mode in enterprises.
The second step of enterprise lean production: set up the project leader and project implementation team.
This step is to establish a lean production organization. This is also a necessary step for many enterprises to implement lean production. Some enterprises call this group "Lean Production Committee", while others call it "Improving Organization". Generally speaking, the general manager should be the person in charge of the lean organization, and some enterprises also list the deputy general manager in charge of the factory as the person in charge. The organization shall include the heads of production management department, manufacturing department, production technology department, quality department and other relevant departments, and establish the improvement responsibilities of the heads.
Step 3: Establish a demonstration line and determine the management mode.
After three to six months of lean production, when 5S has achieved initial results, we should choose a production line as a demonstration to promote continuous improvement. The content of improvement should make good use of lean tools as much as possible, and at the same time, pay attention to the selection of production lines with assembly lines, and make clear the state before improvement, such as the list of finished products and parts, the flow chart of current situation and information, the time survey of each project, the inventory survey beside the production line, the frequency and quantity of delivery, etc. Improvement must adhere to the principle of gradual progress, implement the responsible person, and pay attention to the use of brainstorming to concentrate the wisdom of all personnel. Timely release the improvement situation to ensure the synchronous implementation and smooth cooperation of the improvement work.
