I once participated in the project management of a five-star garden hotel project. At that time, the first-class design unit and the second-class design unit were two units. After the main construction, the secondary decoration design unit participates in the secondary design of interior decoration, which is very different from the primary design in both design scheme and plane layout. The two design units communicated and revised, and the site construction also changed, involving the specialties of structure, water, heating and electricity. Therefore, the author thinks that it is best for the secondary design unit to get involved in the project at the first design stage. If the secondary design unit cannot be determined during this period, the secondary design will be considered after the first design and construction drawing comes out at the latest.

1.2 Review whether the design scheme conforms to the intention of the construction unit.

The hotel project is different from other projects in that the rating of the hotel has national evaluation standards, which is what we usually call a five-star hotel. In the evaluation criteria, there are strict regulations on the building area, the number of rooms and suites, and the decoration. This requires that when reviewing the design scheme, it depends on whether it meets the requirements of the construction unit. For example, if the construction unit plans to build a four-star hotel, it is necessary to review what conditions the four-star hotel should have and whether the design meets these conditions to avoid irreparable defects in the future.

1.3 Review whether the height of buildings and structures in the design and construction drawings can meet the requirements of the construction unit.

As a public place, hotels are crowded with people, have a large passenger flow, are highly decorated, and are prone to fire hazards, which has always been the focus of fire supervision. Therefore, there must be fire sprinklers, smoke exhaust pipes, strong and weak bridges, air conditioning pipes, water supply and drainage pipes, and some high-end hotels will also involve direct drinking water pipes and reclaimed water systems, and most of the pipes will be concentrated in corridors and other parts, and the corridor location is limited. In order to avoid crossing with the structural beam, it is usually arranged at the bottom of the beam, which will inevitably occupy a large facade space. In addition, the ceiling decoration shape and the vertical position occupied by lamps will greatly reduce the clearance size of the hotel decoration corridor. If the floor height does not reach the position of each supervisor, it will inevitably lead to insufficient clearance size of the hotel corridor, which will give people a very depressing feeling after the decoration is completed. I contacted a hotel project. At that time, the height of the structure was 3.5M, and the height of the main girder was 750mm. In addition, many professional pipelines have been installed, which increases the space for pipeline installation and maintenance. Finally, the ceiling clearance after renovation is only 2.4m, and the ceiling clearance after installation of lamps is less than 2.2m, which cannot meet the use function. In the final design, after checking calculation, holes were made in the beams, and the ceiling elevation of the corridor was strengthened by sticking steel, which increased the cost. Therefore, in the drawing design stage, we should communicate with the designer in advance and consider in advance.

New energy-saving technologies should be considered in the design of 1.4.

Low-carbon energy saving is the hottest topic at present, and it is very valuable when it comes to hotel construction. Although the initial investment will be relatively large, the later operating costs will be greatly reduced, mainly relying on the funds of the construction unit. If the funds are sufficient, the author thinks it is necessary to introduce some energy-saving technologies into hotel buildings.

The construction stage is the process of realizing the design intention. Because there are many units involved in the construction stage, all kinds of work overlap and work arrangements are relative.

The author thinks that this is the first thing to be determined in the construction stage, which is related to the determination of the construction scope of each unit and the signing of the contract in the future. At present, the general hotel project adopts the general contracting-subcontracting construction mode, but this mode is limited to the main body of the project, because generally speaking, when the general contractor signs the contract, the secondary design drawings are being designed or not, unless the primary design and secondary design are carried out at the same time, the general contracting contract generally does not include the construction part of fine decoration, and the specialty of water and electricity installation often changes according to the adjustment of fine decoration. This involves the division of construction interface between general contractor and decoration unit. Therefore, before signing the contract, the construction interface should be divided in detail according to the characteristics of the project and the intention of the construction unit. The more detailed the interface division, the less disputes there will be in the future construction process, and the better the cost and progress will be controlled.

2.2 Control of key time nodes of the project

Hotel projects are similar to industrial projects, and the construction period is tight. Generally, a hotel can generate economic benefits for the construction unit one day earlier when it opens, so the construction unit will try its best to shorten the construction period, which requires the project management to determine key nodes according to the project characteristics and actual situation, such as plus or minus zero completion time, main body completion time, decoration unit entry time and maximum completion time (which can be specified in the contract if necessary). The construction unit should arrange the schedule accordingly. In order to ensure the smooth completion of each time node, the project management can list the detailed work plan according to the specific tasks of each time node, and take countermeasures for possible problems in advance.

2.3 do a good job in bidding and fund use plan.

One of the main tasks in the construction stage is to invite tenders for all construction units and material suppliers. According to the work plan of each stage, list the construction unit and material plan that need bidding, and make the fund use plan.

2.4 site construction quality and safe and civilized construction management

Construction units and supervision units are mainly responsible for the on-site quality, safety and civilized construction, but as project management units, they still have unshirkable responsibilities for the on-site construction quality and safety management. After all, the quality and safety of construction is the top priority of a project management, so we must not ignore the quality and safety of the construction site.
