At present, the inevitable choice for enterprises to achieve sustainable development is supply chain management, which can not only meet the diversified needs of customers, but also greatly reduce operating costs, and the core of supply chain management lies in information flow management and logistics management. At present, China's automobile consumption demand is increasing year by year, which has promoted the rapid development of the entire automobile industry and further promoted the development of the automobile logistics industry. However, the traditional logistics management methods and theories have been difficult to meet the requirements of supply chain management. This paper discusses the implementation of Shanghai GM's automobile distribution logistics scheme based on supply chain.
Second, empirical analysis.
Since the establishment of Shanghai GM 1997, the vehicle logistics model has been a two-level distribution system from production base-vehicle distribution center-vehicle regional storage center-dealer. With the rapid development of Shanghai General Motors, the whole vehicle transportation has covered all regions of China, mainly including three production bases in Shanghai, Yantai and Shenyang and six regional storage centers, and finally delivered to 4S stores of national dealers. At present, it is transported from the distribution center by scooter, train and rolling boat, and then distributed to dealers in various regions by scooter.

1. Optimize SGM logistics cost management
(1) Lean production and timely supply
The research shows that the logistics cost of automobile manufacturing enterprises in China usually accounts for more than 20% of the total cost, and some even reach 30%-40%; In sharp contrast, large automobile manufacturing enterprises in western developed countries can control the logistics cost within 15%. When Shanghai General Motors Co., Ltd. set up the factory, it clearly put forward the "lean production" mode, that is, to realize instant supply, so that the logistics mode of automobiles is agile, flexible and the delivery time is short. At present, the most obvious manifestation of the logistics agility of Shanghai General Motors Co., Ltd. is that the average speed of its new products off the assembly line is usually within 1 year, and the high efficiency and low cost of logistics can be realized by shortening the supply cycle.

In addition, there are two imported parts bases abroad (Brazil and North America), and there are 180 suppliers in China. In this case, Shanghai General Motors Co., Ltd. adopts the way of "milk running, expelling the inventory demon" to reduce inventory costs and improve supply chain efficiency. Let local suppliers directly produce some common parts, and then send them to the production line on time according to the company's requirements. Secondly, Shanghai General Motors Co., Ltd. also adopts the "milk circle" logistics model for those spare parts that are rarely used. The logistics distribution route is independently designed by the third-party logistics supplier, and the goods are picked up from different suppliers every day, and all the goods are delivered to Shanghai General Motors. This logistics mode directly reduces the transportation cost of spare parts of Shanghai General Motors Co., Ltd. by more than 30%.
2. Establish an early warning mechanism for SGM supply chain and pursue a win-win situation.
At present, the localization rate of Shanghai GM has reached 40% ~ 60%. In this case, we must attach great importance to the role of supply chain. Because the production mode of Shanghai General Motors Co., Ltd. is "flexible production", this mode requires suppliers to keep "always supplying", which will greatly increase their inventory costs. In order to solve this problem, Shanghai General Motors Co., Ltd. maintains close information communication with suppliers, and the rolling frequency of production plan is 7d/ time, and the production plan is made public to suppliers, so as to adjust the production capacity in real time. If suppliers have problems in parts production and raw material supply, they can also provide early warning to Shanghai General Motors Co., Ltd. in real time. This way of information communication is undoubtedly two-way, and the ultimate goal is to achieve the goal of * * *.
3. Optimize the distribution lines of SGM regional distribution center
At present, Shanghai General Motors Co., Ltd. adopts the logistics distribution mode of vehicle distribution, which belongs to the mode of "distribution storage point-customer demand place", and each line remains independent of each other. After the logistics vehicle reaches the customer's demand point and completes the unloading and handover procedures, it will return empty immediately. There are some problems such as low distribution efficiency, unable to dispatch logistics vehicles in a unified way, returning empty vehicles, tight vehicle deployment, serious shortage of loading capacity and large transportation mileage, which greatly reduce the profitability of Shanghai General Motors Co., Ltd., so it is necessary to optimize the distribution lines reasonably. Seek the best scheme to reduce the air return rate. By consulting the data, the best transportation route with the lowest comprehensive economic cost is obtained, and different best transportation schemes are divided according to the main sales areas. In this scheme, the main optimization problems of supply chain nodes are established. In the case of uncertain transportation routes, the best transportation combination mode is selected to minimize the total freight, and the corresponding solutions are given. The innovation of this model is to add virtual nodes between cities that are not in adjacent stages, and expand each city into three cities represented by three modes of transportation: railway, highway and waterway, so that it can be transformed into solving the shortest path problem.
Suppose the distribution center PO distributes goods to five users P 1, P2, P3, P4 and P5. The distribution route network, the distance between the distribution center and users and the distance between users are shown in the following figure and table. The number in brackets in the figure indicates the customer's demand (unit: t), and the number on the line indicates the distance between two nodes. There are three 2t trucks and two 4t vehicles available in the distribution center.
The specific algorithm steps are as follows:
Step (1): Make a transportation odometer and list the shortest distance from the distribution center to the users. Step (2): According to the mileage saving formula, calculate the corresponding mileage saving from the transportation odometer. Step (3): Classify the mileage savings sij and arrange them in descending order. Step 4: Determine the distribution route of personal distribution. The distribution distance of the initial scheme is 39× 2 = 78 km. Step (5): according to the weight constraint and mileage saving, connect the customer nodes to form two distribution routes. That is, a and b allocation schemes.
① The delivery route A: P0-P2-P3-P4-P0, the volume QA = Q2+Q3+Q4 =1.7+0.9+1.4 = 4t is transported by 4t truck, saving the distance SA =10+8 =/kloc-0. Step (6): Compare the initial single delivery plan and calculate the total mileage and time saved.
