The director of education is mainly responsible for the autumn speech contest in Central District. It's still a lot of challenges for me to do this role for the first time. Fortunately, with the support of BOSS, I successfully completed two COTs during my tenure. I hereby record the project experience of two COTs for the reference of Touma members.
The full name of COT is training for club officials, that is, team training for club officials.
In Touma's system, club officials usually need to change the overall team of officials every six months (65438+ 10 to June, July to 65438+February) or one year (July to June). After the official team changes, how can we continue to ensure the operation of the club and provide quality services to its members?
The solution given by Head Horse, which has a history of more than 90 years, is COT, which provides training support for all new leaders and club operations. Usually, the organization and implementation are based on the central area, which shows the importance of COT in the head horse system.
COT service in S Central District was held on 20 1707 16, 2018014 respectively.
Next, I will compare and summarize these two COTs from the following six aspects, hoping to help you.
COT is officially appointed by Touma to serve the training of club officials, so the official guidance must include the following items in COT:
In view of the fact that S central district is a new central district, before the first and second COT competitions, questionnaires were specially distributed to club officials to summarize their needs, and the corresponding training contents were adjusted on the basis of official guidance.

During the two COT trainings, we used the relevant experience of trainer industry for reference, adjusted the process guidance mode of group discussion for officials, and really let club officials know and make clear what to do next.
Summary: It can be seen that the content of the project is not static, and it is more conducive to the success of the project to communicate with the project stakeholders in time and make fine adjustments.
At the beginning of the project, the most important thing is the construction of the project team after receiving the project.
As Touma is a non-profit public welfare organization, all employees have no corresponding salary incentives. How to set up a project team without any monetary reward is also a comparison of the real leadership ability of the school education director.
I still remember what Nancy, the boss of the Central District, mentioned when she communicated with me. Be sure to grasp each other's needs and satisfy them, and you will get what you want.
Based on this criterion, when I recruited the project team, I had already made preparations for non-monetary related interests, such as my project management workshop, project organization experience, exercise opportunities and so on. And invited those who are active in Touma to recruit project team members.
However, in the first recruitment, because it is the first time to set up a project team without responsibilities, the responsibilities of the project team have not been effectively and reasonably divided, resulting in a slow recruitment effect. Fortunately, with the help of enthusiastic people in Central District, the team successfully recruited.
When the project team was formed for the second time, it was much better than the first time. Invite direct orientation, recruit three core members one month before the start of COT, hold a project kick-off meeting, arrange the overall work responsibilities of the project, and successfully recruit all staff one week before the start of COT.
This shows how big the gap is between experienced and inexperienced.
Summary: Before formal project recruitment, it is necessary to define the project scope, roughly divide the responsibilities of project team members according to the project process assets and expert opinions, and then recruit members in a targeted manner.
Because two COTs use different authorization methods, they use different methods in project planning. The first COT uses a one-page project management method, which looks very professional, but it is a bit complicated for this day's course.
Therefore, in the second COT, it is more efficient to use a simple mind map for division of labor and then follow up according to time nodes.
Summary: For different projects, relatively reasonable project management methods and tools should be adopted to achieve the unification of time and cost. Remember: you can't shoot mosquitoes with cannons.
The success or failure of a project depends not only on the early planning of the project, but also on the implementation of the project.
For the first time in COT, due to the lack of practical experience in COT organization, there was a lack of materials on the day of COT training, so we had to purchase materials urgently, which led to a little more overall material procurement and an extra increase in the overall cost of COT.
The second COT, because of the first experience, communicated with the corresponding training instructors and estimated the number of trainees before the training began, and purchased new materials in combination with the current material inventory, which effectively controlled the cost and improved the efficiency.
On the day of the second cot training, there was still a little risk One of the training instructors was temporarily late because of insufficient traffic forecast, which almost affected the consistency of the whole COT. Fortunately, the members of the organization communicated with the training instructors in time, adjusted the process order, and advanced the tea break time, which perfectly solved this risk and praised the members of the organization.
In order to better carry out the project, in the second COT training, due to the unclear work arrangement of employees, some small details in the COT process were optimized, so that all employees knew their work contents and responsibilities and made contributions to the COT smoothly.
Summary: No project is perfect when it is implemented. It is necessary to organize members to pay close attention at all times, communicate in time, make corresponding plans in advance, adjust the project schedule, and clarify the work responsibilities of the corresponding staff to avoid the project failure due to unclear work content or other unexpected risks.
A perfect project operation needs to organize personnel to continuously control the project progress, and the communication between these two projects is better. The project has been continuously followed up and monitored in the form of WeChat group, and the boss in Central District is also intermittently checking the progress of the project.
Summary: For any project, project managers need to communicate with each other at all times to avoid risks, understand the progress and optimize tasks. It is best to arrange corresponding third-party supervisors and representatives of important stakeholders in the project supervision organization to make the whole project open and transparent and avoid the failure of the project due to unsynchronized information.
The closing of the project is also the final stage of the project. At this stage, we should not only review the operation experience of the whole project, but also review the simple content of the whole project. Of course, the most important thing is to thank all the project personnel who participated in the review.
After summarizing and analyzing the first set of costs, the second set of costs was effectively optimized, reducing the cost by nearly 40%.
