There are many kinds of parts produced, mainly stamping parts, and there are not many orders in each batch, which belongs to the production type of many varieties and few batches. The scale of the factory is very small, with only about 10 workers.
The overall layout of the processing plant is as follows. There are three kinds of lathes: large, medium and small. As can be seen from their arrangement and the scale of the factory, they belong to the professional arrangement of process objects. As can be seen from the following figure, there are no hard and fast rules for the import and export of products, and raw materials mainly enter from the entrance of the second workshop, because the entrance of the second workshop is opposite to the main entrance, and the raw materials can be directly unloaded at the door of the workshop when the car comes in. Another reason is that the second workshop is equipped with a big punch, which is the processing equipment of the first process of almost all products. Whether the product is exported at the entrance of the first workshop or the second workshop mainly depends on whether the final product is produced in the first workshop or the second workshop. Is this layout good? Of course, there are both good and bad aspects. On the bright side: the layout is simple, the problems in the production process are easy to find, and the lathe utilization rate is high. As long as there are orders in the near future, the average number of idle lathes in the workshop will not exceed two. Because almost every lathe is a generalist, as long as it is equipped with different molds, products with different processes can be produced. And the logistics route is quite smooth. The communication between people is very convenient (although the machine tool is loud during operation, it has little influence), and the intermediate products can flow in a certain direction (note: although this is not the best flow direction, it will be introduced below, but it is better than moving the intermediate products around), which can reduce the handling capacity. Bad side: Obviously, the gathering of multiple lathes in the second workshop is not conducive to the transportation and storage of intermediate products. On the contrary, lathes should be dispersed to balance the storage of intermediate products. In the first workshop, some sundries were placed against the wall on the right side of the door, which made the place where the equipment could have been placed unusable and reduced the utilization rate of workshop space. Of course, there is no equipment here, mainly for the convenience of people walking. As far as the overall layout is concerned, it is not ideal. With such a large area, the processing capacity of intermediate products is not the least. It can be said that this layout has a certain impact on the productivity of the whole factory. As for the impact, it needs actual quantitative analysis (unfortunately, this problem has not been noticed in practice).
There is only one kind of lathe, punch, and there are two other kinds of equipment: pipe pressing equipment and electric mill. The simple mold is processed by electric grinding, and the mold is also processed by manual electroplating, and then the mold is fixed on an idle punching machine to produce parts. This determines that each lathe can produce one or more processes of each product. Which lathe processes which process depends on the bearing capacity of each lathe and the punching force required by each intermediate product. The small circle in the above picture represents the punching machine, and the arrow represents the general processing direction of the product. First look at the product flow direction of the second workshop. In an instant, this direction is very unreasonable. The last exit of the product is the door of the second workshop, but the lathe of the last process is located in the innermost or middle. During my internship, I found that some products flow counterclockwise in the second workshop, while others flow clockwise. Obviously, this is caused by unreasonable lathe placement, and the consistency of production direction is the basis of production efficiency. Obviously, this arrangement lacks order, which will increase the preparation time of the next product. On the other hand, this arrangement may be to store one or two intermediate products! However, as we all know, the improvement of productivity is not only the improvement of several production steps, but the imbalance of production capacity of each lathe will definitely affect the production efficiency of the final product. But unfortunately, no one can really solve this problem, just increasing the number of workers in a bottleneck process (but lathe workers themselves are not enough). No one will discuss why this process has become a bottleneck. Is there a solution? Sometimes, in order to improve the utilization rate of lathes, when one lathe is idle, we start to produce another product, ignoring the consistency of intermediate product flow and not considering the processing capacity of intermediate products. Because everyone has * * * knowledge, it is worthless to solve these problems, so it can't attract enough attention. There is still a big problem. I don't know whether the skill level of equipment debugging personnel is not enough or the lathe is too old. In short, these lathes always have problems, which is a fatal problem in workshop production. As long as this problem is not solved, it is basically impossible to solve the capacity balance between lathes.
Let's take a look at the first workshop again! It can be seen that the equipment here produces two different types of products, and the lathes here are very small, which seems unreasonable from the flow direction of intermediate products, right? Are all flowing inward. The following lathe doesn't matter much, because it mainly produces small parts with relatively light weight. But the lathe set up above can't be set up like this, because the products they produce are relatively heavy (hollow iron pipes are pressed into a certain shape, then transported to the open space by the door, and finally welded). If possible, the two sets of equipment should be switched. Small factories have too little money, so it is impossible to assemble lines (unless they have the ability to design and assemble, it can be said that there are very few bosses with this ability). Therefore, only by reducing the handling capacity of intermediate products as much as possible can we effectively use manpower and material resources.
I also thought of a question. Sometimes some products are processed in the second workshop and then moved to the idle lathe in the first workshop to process the remaining processes. Then you can imagine the efficiency of production (although the management mode is really "flexible").
It is obvious from the picture that this factory has no warehouse at all. Some product packaging, such as packing rope, some big bags filled with scraps, will be placed in a small place near the wall. Tools and previously used molds are placed in the upper left corner of a workshop, molds are placed on iron shelves, and most tools are placed on a long table. Intermediate products are stored on the spot (there is no doubt about this), while some finished products that occupy a large space are generally placed on the right side of the door of the second workshop. It is unreasonable to store residues that can be reprocessed and residues that cannot be reprocessed. A pile here, a pile there. At the same time, the scraps that can't be processed are not cleaned in time, and they are stored too much, occupying a lot of space. However, these problems have been solved. How much benefit can this small factory bring? It may be very small, because as far as I know, the employees in this factory are relatively simple people, and no one dares to steal raw materials, because it is easy to be found without iron plates. However, there is not much money to sell the scraps back! There is no point in stealing it. Then, you may ask, then, what about the mold or iron block placed on the iron frame? Don't worry about this, because the factory director almost stays as long as the workers work.
I have an idea about the ministries and bureaus of this factory. I want to open the middle wall, put lathes and other equipment that need electricity against the wall, and put the lathes with the strongest machining proximity together. Lathe models are placed counterclockwise from large to small, and the intervals between lathes are as balanced as possible. Set aside a certain area in the middle to place reprocessable scraps, some previously used molds, tools used in peacetime and so on. The exit is designated as the entrance of the first workshop and the entrance is designated as the entrance of the second workshop. It should also be noted that the lathe with the most frequent last working procedure should be as close as possible to the door of the original workshop. Product marketing is not ideal, which leads to uneven production and great changes in orders in different months. Uneven production causes a lot of waste of resources, mainly sunk costs, such as low utilization rate of lathes, and variable costs, such as workers' wages and some raw materials. On the other hand, poor product marketing is also related to poor production management. For example, in order to save money, use raw materials that were not used up in the previous year to the next year, or purchase some cheap raw materials. On the other hand, low productivity does not reduce the average cost of products. The market rule in China is that only the price of products is low enough to survive.
