Dry method (open book)
Dry Method is a book personally praised by Japanese Prime Minister Yukio Hatoyama. This is the first book published by kazuo inamori after he became CEO of JAL at the age of 78, and it is also the first time that he shared his work practice and experience with readers. Once the book was published, it was reprinted 19 times in less than one year, with a monthly sales volume of 200,000 copies. Based on more than 70 years' working experience, Mr. kazuo inamori discussed with readers the true meaning of work and how to achieve results in the work, which lit a bright light for readers in the workplace. At the same time, these ideas also have reference significance for managers. This is his unshakable "belief" and his correct "work philosophy" proved by practice.

Author kazuo inamori: The only surviving Japanese "Four Saints of Management" is known as "Contemporary Kōnosuke Matsushita". At the age of 27, he founded Kyoto Ceramics Co., Ltd. (now Kyocera), and at the age of 52, he founded Second Electric Power (formerly known as DDI, now known as KDDI, which is currently the second largest communication company in Japan after NTT). Both companies are Fortune 500 companies. 20 10 was ordered to take over JAL CEO of jal, and was appointed as special adviser to the cabinet by Japanese prime minister Yukio Hatoyama.

Chapter 1 temper the soul. Improve your mind-why do you want to work?

The purpose of work is to improve one's mind-this is my opinion. It is difficult to improve a person's mind, and some monks may not be able to do it after long-term strict practice. However, there is great power hidden in the work of achieving this goal. This is the meaning of work.

I sincerely hope that young people living in modern times will take responsibility for the future. You must not relax and hate work and avoid difficulties in your work. I hope you will devote yourself to your work with a simple heart. Work can exercise human nature and sharpen the mind. Work is the noblest, most important and most valuable behavior in life. Work makes personality. If you want to live a good life, it is very important to do it well. Work is a kind of "practice" to improve the mind and temper the personality. This is not too much.

Without exception, those who have achieved great success have gone through unremitting efforts and hardships and immersed themselves in their own careers.

Working very hard can change your life. Having said that, I am not a person who loves labor, and I used to think that it is simply unacceptable to be tested by suffering in labor. When I was a child, my parents often taught me in Kagoshima dialect: "When I was a child, I had to pay the price." I always retort, "Suffering? It is best to sell it. " At that time, I was still a rude boy. Like most young people today, I once disdained moral preaching and thought that one can temper one's personality and cultivate one's morality through hard work. However, after I graduated from university and worked for Song Feng Industrial Company, a bankrupt enterprise in Kyoto, this shallow idea of young people was completely shattered by reality. Those of us who join the club at the same time feel that "such a company is boring and should have a better place to go" as soon as we enter the company. When we were together, we complained constantly when we were young. Although I don't contribute much to the company, I complain more than others. Less than a year after joining the job, college students who joined the job in the same period have left. In the end, I was left alone in this dilapidated company, and I was very distressed.

At that time, I thought, quitting my job and moving to a new position may not be successful. Some people may have a smoother life after quitting their jobs, but others will have a more miserable life. So it varies from person to person. I stayed alone in this decaying enterprise. I was forced to this point, but I was sober. "If you want to quit your job and leave the company, you must have a good reason. Just because you feel dissatisfied, you quit, so your future life may not be smooth sailing. " So I decided to bury myself in my work first. No more complaining, no more complaining, I concentrate on my current job, concentrate and go all out.

From then on, the seriousness of my work can really be described as "extremely". In this company, my task is to study the cutting-edge new ceramic materials. I moved all the pots and pans into the laboratory, slept there day and night, even forgot to eat three meals a day, and devoted myself to research work. This "extremely serious" working state, in the eyes of others, is really tragic. Of course, because it is the most cutting-edge research, like horse-drawn carriages, it is not enough to use your dead strength alone. I subscribed to a professional magazine that published the latest papers on new ceramics in the United States, looked through the dictionary and borrowed professional books from the library. I often seize the evening time after work or on rest days, and study and study eagerly.

In the process of hard work, incredible things happened! When I was in college, my major was organic chemistry. I only learned a little inorganic chemistry in order to find a job before graduation. However, at that time, I was still a young man under the age of 25, and I made outstanding scientific research achievements again and again, becoming a budding star in the field of inorganic chemistry. This is all because I made an important decision to concentrate on my work. At the same time, the idea of quitting after entering the company and the confusion and troubles such as "what will your life be like" have miraculously disappeared. Not only that, I even have the feeling that "the work is so interesting that I don't know how to describe it". At this time, hard work is no longer regarded as hard work, I work harder, and people around me have higher and higher evaluation of me.

About a year after I joined the company, I accepted a new task, which is to develop a new material called forsterite. The research and development of forsterite is urgent and challenging for both me and the company. There is no decent test equipment in the enterprise. I tried again and again day and night, and the result was always unsatisfactory. I worked day and night, thinking hard and experimenting constantly, almost pushing myself to a "crazy" state. The biggest problem in development is how to shape the raw material "forsterite" powder. This powder is too brittle to form. Clay used to be added, but clay always contains impurities. How to solve this "thorny" problem, I think, experiment and rack my brains every day, which is puzzling. One day, I walked into the laboratory while thinking about this thorny "viscosity" problem. Suddenly, I tripped over a container and almost fell. I subconsciously looked at my feet, and my shoes were stained with experimental rosin resin. At that moment: "That's it!" An idea flashed through my mind. I immediately set up a simple pot, put ceramic raw materials and rosin into the pot, stir while heating, and then put them into the mold for molding. The molding was successful. When it is sintered in a high-temperature furnace, rosin as a binder is burned out and volatilized, and no impurities remain in the finished product. Such a headache was solved at once. Maybe god saw me working so hard and thinking so, I can't stand it. God has pity on me and given me wisdom. Because similar experience has been accumulated many times, when I encounter difficulties in the future, I will say to my employees, "To make God willing to help, you must study hard and devote yourself to your work. In this case, no matter how difficult the situation is, God will help you and things will succeed. " This "initial successful experience" made me realize an important truth: even in suffering, as long as you work hard, you can bring incredible good luck.

The colder the winter, the more brilliant the cherry blossoms are. So do people. Without experiencing pain and trouble, it is difficult to make great progress and grasp true happiness.

No matter whether it is good or bad-no matter what situation you are in, you should look forward with a positive attitude, work hard and keep working hard at all times. That's all that matters. Originally, people, an animal, would be at ease if left unchecked; Always trying to avoid suffering as much as possible. This habit of pursuing happiness based on human nature, I think those of us who grew up in the war years are basically no different from the young people in the modern era of peace and prosperity.

When I was young, the social environment in Japan was many times worse than today. Working continuously in the company has nothing to do with your own wishes, but the needs of society, or your obligation. There is little room for your personal consideration and choice. Such a thing seems unfortunate today, but it may actually be a blessing. Because, in the process of being forced and working hard, people can get the "panacea" of life unconsciously.

In other words, even if you hate work, but you have to work hard, then in the process of hard work, your fragile mind can be tempered, your personality can be improved, and you can seize the opportunity of a happy life.

The other side of hard work is a good life. In this era of peace and prosperity, forced labor has disappeared. So, in such an era, what will life bring without hard work and idleness? We should think seriously. Suppose you win the lottery and get a lot of money, which is enough for you to be happy for a lifetime. But you must feel that such luck can't bring you real happiness. Without a goal and a job, you just eat, drink and be merry every day. If you continue this boring life for a long time, you will not only grow up, but also lose those beautiful things in human nature. In the long run, your relationship with family and friends will deteriorate, and you will lose the meaning of life and work. The premise of inner happiness is labor. Only by working hard every day and striving for rewards can you feel the happiness of life and the preciousness of time.

Adhere to the "silly, serious and honest" work. It's easy to get conceited. It is very important for people to control their nausea if they want to improve their thinking. It is said that there are as many kinds of human troubles as 108. Among them, "desire", "anger" and "stupidity" are all cowardly hearts and the most powerful annoying things. They are entangled in people's hearts, and they can't get rid of it if they want to. Sakyamuni called these three "three poisons", which are the source of all evils that lead people's behavior to go astray.

"I want to get more money than others" and "I want to get a higher evaluation than others"-no matter who's heart, there is such a desire. When this desire is not satisfied, people will be "angry". "Why is it so unsatisfactory?" Then people will vent their "stupidity" and dissatisfaction. Man is an unfortunate animal, and his life is always dominated by these three poisons. However, the "three poisons" are indispensable in life. If they don't exist at all, people can't survive. Because people are flesh and blood, in order to survive, these "three poisons" are necessary hearts and instincts endowed by nature. But these "three poisons" must not be overdone. Only hard work. The "three poisons" cannot be completely ruled out, but efforts must be made to dilute the toxins. To achieve this goal, it can be said that the only way is to work hard. If you are passionate about your work, you can suppress your anger, you will have no time to complain, and you can improve your personality by working hard day after day. In this sense, "effort" is similar to practice. Six kinds of practices advocated by Sakyamuni to enter the realm of consciousness-"six paramita", one of which is called "diligence".

Reflect every day. In life, improving the mind is easier said than done, and it is not easy to practice. Sadly, no matter how good and kind people are, they will still do things out of line unconsciously. Most people can't always think about doing good, unless they are real saints and gentlemen. At this point, although I have said so, I can't do it either. In order to warn myself, in order not to let the evil heart control myself easily, I don't know when I have taken a self-warning ceremony. When conceit, self-righteousness and other evil thoughts come to my mind, I immediately give myself a chance to reflect. I began to make this effort when I was young. For example, when you show a little arrogance, or brag, or fail to do your duty, you will come home at night, or get up the next morning, and you will severely reprimand yourself in the mirror: "Bastard!" Then he reflected and said, "God, I'm sorry!" " In this way, I warned myself and vowed to remain modest, correct my mistakes and start over tomorrow. I have developed the habit of such introspection since I was a child. This habit has played a role in correcting the track, so that my life has not derailed so far, and I can still go forward bravely. The important thing is to think on the bright side as much as possible and do it on the bright side, and at the same time, once you have moved bad thoughts and done bad things, you should also reflect modestly. Through reflection, we can improve step by step. I sincerely reflect on what I did today and swear to make serious improvements from tomorrow. By spending every day of reflection in this way, we can not only avoid failure in our work, but also help improve our thoughts in life.

"If you temper your soul, you will have an altruistic heart." Concentrate on your work, as long as you do this, you can temper your soul and cast a beautiful heart. With a beautiful mind, you will naturally think about good things, do good things, think about society and others, and put them into action, and your destiny will certainly become better.

The second chapter makes you like what you are doing-how to put yourself into your work.

Change the "mentality". I used to be like a young man everywhere, with varied interests and was not good at focusing on one thing. Later, because of hard work, I liked my work. As long as you change your "mentality", the world around everyone will change dramatically.

As I said before, I was not interested in the research of new ceramics at first. When I was in college, my major was the hottest organic chemistry at that time, but the company I wanted to go to refused to hire me, so I had to work for Song Feng Industry. This is an enterprise that produces insulating porcelain bottles, which belongs to the field of inorganic chemistry. The research of new ceramics is also distributed and must be done.

When I first entered the company, there were only five or six people in my research room. Except me, other researchers are engaged in the improvement of insulating porcelain bottle materials, because at that time, it was the core product of the enterprise. I was the only person appointed to study new ceramic materials (later I named them New Ceramics) on the grounds that "the future electronic field needs high-frequency insulating materials". This field was still an unknown world at that time, lacking reliable research data. In addition, the company is very poor, there is no decent experimental equipment, and there is no boss or predecessor to guide my work. In such an environment, it is not easy to "love your job". But I resigned and failed to change careers, so I had to stay here. So, I decided to change my "mentality". "Work hard!" I tried to convince myself. Even if you can't love work soon, at least you should eliminate the negative emotion of "hate work" from your heart. I decided to devote myself to the work at hand first.

Because there is almost no basic knowledge about new ceramics, I went to the university library to find relevant literature from the beginning. There was no copier at that time. I looked through the past industry journals and academic minutes and found that important contents were immediately copied in my notebook. At the same time, although I am short of money, I still insist on buying books needed for research. I also asked the American Ceramic Association for a paper. At that time, I kept a dictionary and translated it while reading it. In short, everything starts with acquiring the most basic knowledge. Then based on the information obtained from this kind of data, I began to do experiments. According to the experimental results, I sought new theoretical explanations, and then I did experiments-I kept repeating this detailed and practical process, which was my job at that time. In this process, I don't know when, I was deeply attracted by the charm of new ceramics, and gradually understood that there may be incredible bright prospects hidden in new ceramics. At first, half of them forced themselves, but soon they became active and liked the research. Later, I went far beyond the level of liking or not and felt the great significance of this work.

Obsessed with work. Lovers in love are stunned by others, but very calm. This is something anyone who has ever been in love can understand. Although I devoted myself to my work when I was young, I never ignored such feelings.

Before I founded Kyocera, after busy work, on Sundays, I sometimes invited girls who were close to me to go to the movies and then sent her home. Originally, the tram could go directly, but several times I deliberately suggested getting off at the previous stop, talking while walking, and walking slowly for a long time before sending her home. Actually, working late every day should be very tiring. However, after such a long walk, I am not tired at all, and I am very happy and energetic. "When lovers meet, a thousand miles change into a mile", which truly expressed my feelings at that time. The same is true of work. You should be infatuated with work, love it and embrace it.

Because of my fascination and love for my work, I can persist in my efforts for a long time, persevere and have no regrets.

People are like this, no matter how hard they try, they can tolerate what they like. As long as you are hard-working and make unremitting efforts, anything can be successful. I don't think it's too much to say that I like my job-this alone can determine a person's life.

If you want to have a full life, there are only two choices: one is to "do what you like" and the other is to "make yourself like work". The chance that a person can meet his favorite job is probably less than "one in a thousand" or "one in ten thousand". Moreover, even if you enter the company you want, you rarely have the opportunity to be assigned to the position you want and engage in the job you want. Most people are young and can only start with "jobs they don't like". But the problem is that most people have a negative attitude of reluctantly accepting and having to do this kind of "work they don't like", so they are always dissatisfied with the work assigned to them and always complain and complain. In this way, a life with unlimited potential and bright future will only be wasted. Anyway, you must like your job. It is very important to have this mentality if you want to take "assigned work" as your bounden duty. If you still refuse to give up the inappropriate consciousness that "the work is what others want me to do", you can't get rid of the "suffering" of the work. Instead of finding a job you like, it is better to like your existing job first, be down-to-earth and start from now on. Finding a job you like is often like finding a castle in the air; It is better to fall in love with your present job than to pursue fantasy. As long as you like it, you can work hard, don't treat difficulties as difficulties, and bury yourself in your work. As long as you concentrate on your work, you will naturally gain strength. With strength, we are sure to achieve results. With the results, you can get everyone's praise. If you get favorable comments, you will like your job better. In this way, a virtuous circle begins.

If you want to make achievements, the first thing is to like your job with your strong will, and there is no other way. As long as this is done, life will be fruitful.

Touching gives people new motivation, "love work" and "take work as fun". Having said that, it is not easy to practice hard like a monk. Therefore, we should also seek happiness from our work. My experience is that when the research work is progressing smoothly, you should express your happiness frankly; When research results are praised by others, we should sincerely thank them. Then take this joy and emotion as spiritual food and continue to work hard.

Young readers, I hope you are happy with your little success in your work. Have a touching heart and treat life sincerely. Please use the energy brought by moving as motivation and work harder! This is the best way to live tenaciously in the long journey of life, and it is also my unswerving belief.

"Stick to your own products"-I always think so when developing new products. If you don't inject such deep love into your work and your products, it will be difficult to do things well.

Work is work, and you are yourself. It is a popular view among young people recently to separate "work" from "self" and keep their distance. But to do a good job, we must eliminate the distance between "work" and "self" and realize that "self is work and work is self". The two are inseparable. This experience is quite important. In other words, together with body and mind, we should devote ourselves to our work, be keen on our work, and reach the level of "life and death" with our work. If you lack such a deep love for your work, you can't grasp the essentials of your work.

Soon after Kyocera was founded, it only made small-scale ceramic products, and the order for "water-cooled composite water pipes" to cool the vacuum tubes of broadcasters was sent to Kyocera. This kind of water pipe is too big (25 cm in diameter and 50 cm in length). It is made of old-fashioned ceramic materials and belongs to pottery. Kyocera doesn't have the equipment and technology to manufacture such products. Nevertheless, due to the enthusiasm of customers, I casually said "Yes, I can do it" and accepted the task. Now that you have accepted the task, you must never go back on your word and make the product anyway. In order to make this product well, we have paid unimaginable hardships for ordinary people. For example, although the raw material is the same clay as ordinary pottery, it is extremely difficult to dry the whole product evenly because of its large volume. At the beginning, in the process of molding and drying, uneven drying will occur almost every time, so cracks will appear in the first dried part. I tried various methods repeatedly, and finally came up with a trick, that is, winding a cloth strip on the surface of the product that is still in a soft state, and then blowing mist on the cloth strip to make the product dry slowly and bit by bit. But there are still new problems. If the product is too large and the drying time is too long, the product will be deformed due to its own weight. In order to prevent deformation, I used all kinds of brains again. Finally, I decided to sleep with a hose. I lay by the right fire and carefully put the hose on my chest. I slowly turned the water pipe all night to dry it in this way to prevent it from deforming. But what I thought at that time was "I want to train this product into an adult anyway." I regard it as my own child and devote all my love to it. Because of this, I can hold on to the water pipe all night. This "seriousness" that made others cry made me successfully complete the manufacturing task of "water-cooled composite water pipe".

However, no matter how the times progress, getting mud and oil on your hands at work is no longer popular, but if you lack the love of "sleeping with your own products", you can't taste the joy of success from the bottom of your heart at work, especially when you challenge new and difficult topics and overcome them.

If you like your job and the products you make, you will find a solution when problems occur.

In the manufacturing industry, in many cases, it is difficult to improve the product yield (the ratio of qualified products to all input materials). At this time, you should first walk into the scene with your legs open, and then carefully examine and observe the product with love and modesty, and the problems of the product or the failure of the machine will be consciously presented to you. You will hear products or machines whispering, "What do you think?" They will help you find clues to solve the problem. This is like a doctor listening to the patient's heartbeat with a stethoscope in order to understand the patient's condition. A clever doctor can immediately detect the abnormality of the patient's body as long as he hears the difference between the heartbeat and the heartbeat number.

Similarly, by listening to the voice of the product and carefully observing the details of the product, we can naturally understand the reasons for the problems and mistakes.

Kyocera products are mostly small parts used in the electronic field, and it is not easy to find product problems. At that time, just as doctors always brought stethoscopes into the consulting room, I always brought magnifying glasses to the production site. My magnifying glass is composed of multiple lenses. I often use this magnifying glass to carefully check the fired products one by one. As long as there is a little flaw, it is an unqualified product. Observing the product carefully with a magnifying glass is equivalent to listening to the "crying" of the product with your ears. If I find unqualified products, that is, I hear the "crying" of the products, I will think, "Where did the child cry? Where did you get hurt? " When you treat every product as your own child, full of love and careful observation, you are bound to get inspiration on how to solve problems and how to improve output.

When making new plate-like ceramic products and sintering them, they are either tilted here or bent down there at first, and the burned products are like dried squid. Why the bending of new ceramics is not recorded in the existing literature. We have to make various assumptions and try again and again. In this process, we have made it clear that the density of raw material powder is different after the raw material is pressed in the mold, because the upper and lower pressing methods are different. The results of repeated experiments show that the lower part with low density has large shrinkage, which leads to warping. However, although the mechanism of warping has been clarified, it is still difficult to achieve uniform density up and down. In order to observe how the product warps, we open a small hole at the back of the furnace, and observe the situation in the furnace through this small hole, and observe at what temperature the product will bend, how to bend, what other changes and so on. But no matter how improved, the product is still curled up like a moving creature. Looking at it, I was impatient, and suddenly I had an impulse to put my hand into the observation hole and press the product from above. However, just when I wanted to put my hand into the furnace to hold the product down, I suddenly had an inspiration: "When sintering at high temperature, as long as the product is held down from above, won't it stand up?" Therefore, we use refractory heavy objects to press on the products for firing. As a result, the problem was finally solved satisfactorily and a flat product was made. This example shows that love of work is the best teacher.

Become a "spontaneous combustion" person. There are three kinds of substances: combustible, nonflammable and spontaneous combustion. Similarly, people can be divided into three types: the first type is "combustible" people on fire; The second type is "non-combustible" people, even if they are ignited, they will not burn; The third type is "spontaneous combustion" people, who can burn themselves. If you want to achieve something, you must become a person who can burn yourself. To be a "spontaneous combustion" person, you must have a clear goal while loving your work.

Operators like me think all day that the company "should do this" and "should be so talented and better". Young people who have just joined the work will also describe their future dreams in their own minds, thinking about what kind of person I want to be, what kind of things I want to do and so on. The so-called "spontaneous combustion type" people are those who never "wait for others to tell them to do it" or "work because they have orders", and are proactive people who "do it spontaneously before others tell them to do it". They should all be people who love their jobs. If you want to maximize your energy, you must become a "spontaneous combustion" who loves work.

Dare to work in the "whirlpool center". In order to promote the work of the company or team smoothly, no matter what you do, you need an energetic central figure. Such a person will become the center of all people, just like a rising airflow rising from the ground, involving all people and driving the whole organization to act together. I call those who actively lead and drive the people around them to work brilliantly "people who work in the center of the whirlpool".

No matter what kind of work, it is always difficult for a person to do it well alone. You must need the help of your boss, subordinates and people around you to develop smoothly. However, if you are not the center of the whirlpool and just follow everyone around it, it will be difficult to appreciate the real pleasure of work. Let yourself enter the center of the whirlpool and actively embrace the people around you, and you will surely taste the joy of enlightenment after success. So, how can we roll up the vortex? There is always such a person in an organization: no one asked him to do it, but he offered to do it himself. In the face of such people, people around you will say, "Then whoever suggests it will do it well." Not only the older generation, but also young people. They will call their seniors and give them their own advice.

For example, a topic before us: increase sales this month. At this time, if a young employee who has just joined the work puts forward: "Brother, the chairman said that he would increase sales. After work today, let's focus on how to improve, shall we? " If you can say such a thing, then this person is "the person who works in the center of the whirlpool" and he will hopefully become the leader of the team. People who dare to say such things are not pretending to show others, but really love their work and have a strong "problem consciousness." Only such a person can have such courage. Only such people can achieve excellent results in their work and make life more colorful.

Postscript, "Thank you no matter what happens!" I often tell myself in my heart that as long as I practice this one well, I can improve my mind and take a lucky first step.
