By analyzing the factors influencing the construction progress of the project, this paper expounds the principles of the project progress control, and puts forward the methods of the project progress control, for the reference of the construction unit.
Keywords: project construction schedule control
The task of project construction progress control is to prepare the overall construction progress plan and control its implementation, so as to complete the task of the whole project on schedule; Prepare the unit project construction progress plan and control its implementation, and complete the unit project construction task on schedule; Prepare the construction progress plan of the division project, control the implementation, and complete the construction tasks of the division project on schedule; Prepare quarterly and monthly operation plans, carry out its tasks and achieve the goals specified in the tasks. This paper expounds the control and management of project construction progress from three aspects: factors affecting construction progress, construction progress control principles and project progress control methods, for the reference of construction units.
1 Factors affecting the construction progress of the project
Due to the construction characteristics of engineering projects, especially large-scale and heavy-duty engineering projects, the construction period is long and there are many factors affecting the progress. The main factors are:
(1) The influence of relevant units. The main construction units of the project play a decisive role in the construction progress, but the construction units, owners, design units, bank credit units, materials and equipment supply departments, transportation departments, water and electricity supply departments and relevant government departments may cause difficulties in some aspects of the construction and affect the construction progress.
(2) unfavorable construction organization and management. Unreasonable flow construction organization, unreasonable allocation of labor and construction machinery, and unreasonable construction layout will all affect the implementation of the construction progress plan.
(3) Technical error. Improper technical measures taken by the construction unit, technical accidents during construction, lack of experience in applying new technologies, new materials and new structures, and inability to guarantee quality will all affect the construction progress.
(4) Changes in construction conditions. During the construction process, engineering geological conditions and hydrogeological conditions are inconsistent with the exploration design, such as geological faults, caves, underground obstacles, soft foundation and bad weather, rainstorm, high temperature and flood, which all affect the construction progress and cause temporary shutdown or destruction.
(5) The occurrence of unexpected events. Unexpected events in the construction process, such as war, serious natural disasters, fires, major engineering accidents, and workers' strikes, will affect the construction progress.
2 the principle of project schedule control
2. 1 system principle
To control the progress plan of a project, we must first work out all the progress plans of the project. Including the project progress master plan, unit project progress partial project progress plan, quarterly and monthly (ten-day) operation plan, etc. Secondly, we must organize professional teams in the whole process of project implementation. The project manager and relevant functional departments such as labor allocation, materials and equipment, procurement and transportation shall manage and implement in strict accordance with the requirements specified in the construction schedule. Finally, there should be a project schedule inspection and control system. From the company manager, the project manager to the operation team, there are special functional departments or personnel responsible for inspection and reporting, sorting out the actual construction progress information and comparing it with the planned progress.
2.2 Information feedback principle
The actual progress of construction is fed back to the grass-roots project schedule control personnel through information. Within the scope of division of responsibilities, the information will be fed back step by step after being processed, until the main control room and the main control room sort out and count all aspects of information, make decisions through comparative analysis, adjust the schedule, and still make it meet the scheduled construction period.
2.3 Dynamic control principle
Project schedule control is a continuous dynamic control and a cyclic process. When the actual progress is carried out as planned, the two are consistent; When the actual progress is inconsistent with the planned progress, there will be deviations ahead or behind. Analyze the causes of deviation, take corresponding measures, adjust the original plan, make it coincide at a new starting point, continue to carry out construction activities according to it, give full play to the role of organization and management, and make the actual work proceed as planned.
2.4 closed cycle principle
The whole process of project schedule control is planning, implementation, inspection, comparative analysis, determination of adjustment measures and re-planning, forming a closed circulation system.
2.5 technical principles of network planning
In the project schedule control, the technical principle of network planning is used to make the schedule plan. According to the collected actual progress information, the progress plan is compared and analyzed, and the plan is adjusted by using the theory of network planning time limit optimization, time limit cost optimization and resource optimization.
3 project schedule control method
3. 1 Attach great importance to the preparation before project implementation.
Construction preparation of engineering project is an important part of construction production. Careful technical preparation and material preparation before construction plays an important role in reasonably supplying resources, speeding up construction progress, improving project quality and ensuring construction safety.
3.2 According to the requirements of the project contract period, prepare the construction progress plan.
Planning is the premise of control. No plan, no control. Working out the construction progress plan is to determine a planned value to control the construction period, and to formulate effective measures to ensure the implementation of the plan and the completion of the planned contract period.
When compiling the construction schedule, we should focus on the following aspects: whether the manpower and construction equipment used can meet the needs of completing the planned quantities; Whether the basic working procedures are reasonable and feasible; Whether the construction equipment is matched, whether the scale and technical condition are good; How to plan the traffic corridor; What is the operating level of the workers; Workspace analysis; Whether enough time is reserved to clean up the site; Whether the supply plan of materials and labor meets the schedule requirements, etc.
3.3 the implementation of the project schedule
Check the plans at all levels and form a strict plan guarantee system; Signing contracts at different levels or issuing construction task books; Make the plan fully public and mobilize the masses to implement it.
3.4 the implementation of the project schedule
In order to ensure the implementation of the construction progress plan, we must focus on the following tasks: First, establish plans at all levels and form a plan guarantee system. All the construction progress plans of the project are compiled around a general task. In the implementation, we should first check whether it is coordinated, whether the planned objectives are connected with each other, and whether it forms a guarantee system for the implementation of the plan. The second is to do a good job in plan disclosure and fully implement the plan. The project manager, the construction team and the ZuoYeDui shall sign contracts respectively and make them public before the implementation of the plan. Define the contract term, mutual economic responsibilities, rights and interests according to the planned objectives, so as to ensure the realization of various task objectives and time schedule in the project stage. Third, do a good job of coordination in the construction process. Coordination in the construction process is the command core of organizing coordination and schedule adjustment in various stages, links, professions and types of work.
3.5 Track and check the project construction progress.
In the process of project implementation, in order to control the progress, the actual progress of construction should be tracked and checked regularly. One is to track and check the actual construction progress. This is the key to the control of project construction progress, and its purpose is to collect relevant data of actual progress. Inspection and data collection generally adopt the method of drawing progress report or holding progress work report regularly. In order to ensure the accuracy of reported data, schedule control personnel should often go to the site to see the actual progress of the project. The second is to sort out statistical test data. The collected actual progress data of the project should be counted according to the planned work items to form data comparable to the planned progress. The third is to compare the actual progress with the planned progress. After sorting and counting the collected data into data comparable to the planned progress, compare the actual progress of the project with the planned progress. The commonly used methods are bar chart comparison, S-shaped curve comparison, "banana" shaped curve comparison, front-line comparison and list comparison. Observe whether the actual progress is consistent with the planned progress through comparison, and adjust it in time if it is inconsistent.
4 conclusion
Construction schedule control is a highly technical job, which requires construction managers not only to master the preparation of construction organization design, but also to be familiar with engineering construction knowledge, engineering labor and budget quota, as well as related professional knowledge. In the process of project implementation, schedule control is a dynamic cycle of continuous planning, execution, inspection, analysis and adjustment. Therefore, the construction progress should be planned and connected, and the implementation of the construction progress plan should be tracked and checked, and adjustments should be made when necessary, so as to ensure the realization of the construction progress goal on the premise of ensuring the project quality.
