Five Thoughts on Community Operation
From participating in TEDx, a self-organized community as a curator of * * *, gathering CAPE, a free community composed of active young people from various cities in the form of a meeting salon, to attending a time management course, entering a happy activist community founded by Yong, to establishing a reading community to accompany growth, participating in DreamFarmer, which is committed to dream growth, and participating in a knowledge-based IP community and a CD-ROM dual-certificate class community in recent months. It is really from joining the community to creating the community, and then to experiencing the community. Is a community observer who grew up in the community.

I have three understandings of the word community.

1. All people-related parties can be explained by 5W2H. The so-called community also meets this definition. It is worthwhile for a group of people to gather in a space at a certain point to discuss something, achieve a certain goal, produce a certain effect and promote a certain change. As Ye Qiu, Hui Min and Qin Yang wrote in "Community Marketing", communities exist because of the same interests, so they are somewhat special. This group of people have some of the same labels, can travel through time and space, communicate asynchronously (time and space can be asynchronous), have the same beliefs and values, continue to have some energy, can * * * vibrate, shake out some forces that cannot be underestimated, and then change something.

2. Because I have studied chemistry for seven years, my undergraduate thesis and graduate thesis are all related to network polymers. In short, it is to study how some macromolecules with simple and repeated structures change their shapes and present different shapes under different conditions. In my opinion, the field of community research is consistent with my field of chemical research. Community is a big molecule with internet, and everyone in the community is connected by some same forces, which can be "sharing", "assisting", "creating", "linking" or some words with opposite nature. Everyone in the community can do something to influence the internal microstructure of the community, but the same microstructure will appear in different places and produce some different transition events. However, it is precisely because of the same force that they will gather together, so there is a huge repulsive force, just as some macromolecules will definitely stay away from another group of macromolecules.

3. The community is a small society, which is a miniature of the whole society. It can't escape from the main body of society, but at the same time it is not just shrinking. This is a micro-society with unique characteristics. In the community, the function of the amplifier will be folded, and the good part or the bad part will be infinitely amplified through transmission and connection. At the same time, such a community has all the attributes in society, no matter good or bad.

Take knowledge-based IP as an example. In my opinion, the structure of this community is onion structure. Inside the onion is the core operation team. They regard this community as a cause, and they are willing to spend time and energy to contribute to this cause. These people are basically from the 69ers team led by Uncle Akiba and the BM operation team led by Hui Min. On the other hand, at the beginning of creation, the operation team linked up a group of big coffees with energy or potential energy, including the IP of the first training camp, the contacts of various platforms, and a group of people brought by classic teachers, Haifeng teachers and Zhong Qiu teachers. The next floor is the real audience of the second training camp, who are eager to grow into a big V as soon as possible through the contacts or sharing of the training camp. Of course, onions are wrapped in a group of people who eat melons. They donate money, enjoy watching, and have red envelopes or diving.

Before graduation, I worked as a curator of TEDxNanjing in school for three years. I learned to use the public welfare mentality, try to do some activities, tap the cultural forces around me, realize the spread of ideas, influence some people's life trajectories and practice some beliefs. After graduation, I came to Guangzhou to make an appointment for a book club, which was also influenced by my previous experience and was done purely for public welfare. At that time, I just wanted to be a theme reading curator, hoping to spread the concept of "let everyone grow from a simple importer to a valuable exporter" and let everyone feel the fun and charm of reading, and then there will be a change in action.

At what point, I didn't see the future. I don't know that in the second half of 20 15, the community will be on fire, online micro-courses will be on fire, and individuals can be so on fire in the media. The realization of knowledge economy will become a very big export and hot spot. It's like reading at 0: 00 on July 20 15 and reading for 100 days. We can observe that they are accumulating traffic and potential energy by reading the most basic punching behavior, but I didn't expect him to get investment by making an official WeChat account, and he can achieve this order of magnitude today.

The reflection that this experience gives us is that we should run to the top as soon as possible, even if we can't, we should cooperate with those big heads and learn some internal information and trends as soon as possible. At the same time, we should also look for the commercial realization mode and sustainable development mode of doing things.

According to the development of subscription institutions, I divide them into four stages. At different stages, my identity is different, from product person, media person, operator to platform person, and then I didn't do well in the platform person and collapsed.

The first stage. Product/product manufacturer

During TEDx's monthly salon and annual meeting, I learned how to make a better theme curator dedicated to spreading and shaping ideas. During my participation in CAPE or community activities, I learned to design a group activity with strong immersion and interaction, including introducing innovative design activities such as visual guidance, charming speech and world cafe into graduate schools organized by Sun Xiaoxiao and Chen Peng brothers. Learning from these experiences made me set up a reading club with the mentality of a product manager from the beginning, hoping to make a community that will satisfy everyone and enable all participants to grow up under the guidance of ideas.

However, it is done according to such high requirements. Every activity is a high-intensity design and effort, which takes up a lot of experience and time. However, everyone, including me, works part-time instead of full-time. Therefore, this state will overdraw the energy and painstaking efforts of the curatorial team, resulting in the inability to do activities in the later stage. In addition, I am an ENTP, a legendary person who died for myself and the team. I don't think about how to make steady progress and keep tossing, and finally let everyone have no passion and interest to plan such high-quality activities.

In this link, my biggest problem is to be aware of it later. It wasn't until the problem happened that it was irreversible that I began to analyze and think about the whole problem, but it was too late and the team lost trust and cohesion.

The second stage. Be a traffic/media person

Let's make a comparison first. 20 15 there are two communities making dream lists, one is an activist and the other is a dream activist I joined. The former is initiated by Sophia Kao, a media person, and will naturally bring its own traffic. Moreover, they started from the official WeChat account, attracted fans and younger brothers by constantly posting articles, and designed a series of links to amplify the influence of high-level coffee and small cards in the community, thus shaping a gamification advanced route, thus accumulating a lot of potential energy. Of course, they also have problems. They are not good at doing offline urban communities and designing offline activities. Another community dream activist was initiated by my friend Wang Mengxiong. He was particularly good at system design, designed a set of standard procedures and mutual assistance methods, and gave five classes in Guangzhou and Shenzhen in the form of classes. The response was remarkable, but the lack of publicity and communication led to the continuous opening of the situation. At the same time, this model is too heavy to be replicated in other cities.

While doing this fast, my biggest problem is to be consistent with Brother Xiong (Wang Mengxiong). They are all steel talents who are good at system and design, and naturally they lack the consciousness of using the media to amplify their energy. This is also one of the reasons why the reading club reached the bottleneck at the beginning.

The third stage. Be an operator/operator

This work is a great thing, and I am very proud of it. Maybe it has something to do with my career-game planning. From the beginning, I thought about how to run the activities, how to run the content and how to run the community.

At the level of activity operation, from content selection, process planning to link design, on-site execution and other modules, there will be non-stimulating deliberate design, and there will be a regular feedback iteration link at the end of each activity. In addition, a three-person curatorial team (planning manager/on-site host/logistics supervisor) was set up to make the event from topic selection to landing smoother.

At the level of content operation, we choose the official WeChat account as the output channel, which sets a higher standard for both the event registration copy and the event record summary. Team members can spend a day revising the copy back and forth dozens of times. You can do graphic typesetting all night, and the visual experience is better. It is no exaggeration to say that the typesetting of our official WeChat account was the best at that time, and everything was presented from the perspective of design and PPT.

At the level of community operation, WeChat group is the online communication channel, but it pays more attention to offline activities. Two concepts of taste, one is based on personal growth, which is called "growing from a simple importer to a valuable exporter", similar to BM's idea of being better yourself; The other is based on peer-to-peer cooperation, which is called "your output is someone else's input" and advocates that everyone in the community can share more output.

But the only thing I didn't do well was team operation. As an initiator, I have no sense of team, I have failed to plan how to build a team, and the rights and responsibilities of people in the team do not match. In the early stage, everyone still worked enthusiastically, and these problems were not exposed. In the later period, there are more and more activities and more things to do, and this problem is exposed.

I tried some adjustments and organized some discussions, but at that time, because of my limited ability and no idea to find foreign aid, I didn't solve this problem well, and I didn't save the fate of the team's final dissolution.

The fourth stage. Be a platform/platform person

In the stage of making a platform, as many people as possible in the team are needed to hold various layouts. After half a year's progress, another tribal theme reading activity will bring about the change of action and the fission of the community, and hatch projects such as blog group, coffee relativity and dream radio.

But it also brings challenges. How to better organize and motivate these people has become a challenge. The first challenge is team operation. Because it is not handled well at this node, the platform has no follow-up.

This product is the one I am most dissatisfied with and the one I don't want to mention.

Because in the process of doing weekend reading, I returned to an original state and invited some experts to share a theme in depth and give it to some registered listeners. The whole interactive relationship is the relationship between two camps, the sharer and the listener, and it does not shape the two into a whole.

In this product form, the audience is passive and has not become an active exporter. Even when listening, they are not active introducers, because some listeners may just listen. In addition, after the activity, there is no follow-up and no promotion of interaction and contact between learners.

From the above two dimensions, the whole product has lost two very important concepts of the original reading club community. The reason is that when I do design, I dare not take the old road, but take a relatively simple road that ignores operation and design and only pays attention to content quality. But it turns out that laziness is not enough.

The successful operation of the book signing club proves that once the cultural meme is precipitated, the community can do it quickly, although it is very slow in the early stage. Using the community to use some offline salons or curatorial activities, cultural inheritance is the most important. Only by shaping cultural memes can we better enter the reproducible state.

In addition, considering that there are more and more training camps or sharing camps without temperature recently, most of them are porters of knowledge, ignoring people's thinking and communication, and the different experiences brought by face-to-face people, it is difficult to have more in-depth links online. Therefore, if I continue to do it, I will choose offline products and will definitely take the road of reading a book club.

If the community is compared to a micro-society, it still presents pyramid characteristics. Take a community of 150 people as an example.

The head is 1 leader, a spiritual leader in the center.

The neck will be five big coffees with the right to speak and influence.

There are 30 influential growth IPS in the abdomen, which are the most active in the community, sounding downwards and linking upwards, and building the whole community into a network.

The tail will be the so-called "melon eater" of 150 people, or occupy a large proportion of the denominator base. Some people will jump out and enter the abdomen, and few people will reach the neck and head (once you have such an idea, you must go out and build your own, which is the fission of the community).

According to this model.

Online links will be more conducive to vertical communication. Everything tends to be in the middle On the internet, leaders and big coffees ate up all the attention and fans. Online communication is multi-event communication at the information level.

Offline links are more conducive to cross-departmental communication, which is the in-depth communication in relatively equal. Because of physical contact, they have more diverse contacts and cooperation.

Therefore, the orderly planet community I will do next will be more inclined to offline links and peer learning, * * * to achieve self-growth and transformation, and then do in-depth courses similar to big coffee sharing to complete in-depth understanding and learning of any dimension.
