How to improve the efficiency of state-owned enterprises

Enterprises only need to follow the instructions of the government, and do not need to think and solve anything independently.

Although we have been engaged in market economy for nearly 20 years, the inertia formed by state-owned enterprises, especially the old state-owned enterprises under the planned economy system for decades, often jumps out and restricts the development of enterprises, especially in production management and production process.

(1) Waiting, relying and thinking are always weird.

The performance is that the marketing department often goes to great lengths to get the order back to the production department, but the production department is in no hurry, always arranging the production plan according to its own pace, and the workshop of the branch factory will not intervene in advance, always waiting for the arrangement, relying on promotion and policies to act.

(2) Everything is planned, and the production process lacks initiative.

Because of the habit of only recognizing the plan for decades, I won't take the initiative to communicate and solve any problems in the production process, just make sure I do it according to the plan. I don't talk about planning at all, just guiding. What I really need is how to finish the production task quickly and economically.

Second, the biggest feature of the market economy's requirements for production organization is fast and efficient. Market economy is a rapidly changing economy, and everything emphasizes efficiency and effect. Only when products or production activities meet the market demand can there be room for survival, otherwise production will only be white production.

In this case, under the condition of market economy, the production organization shows two remarkable characteristics: (1) short delivery time.

Any customer is always unwilling to lengthen his capital chain, and most of them want to buy it, which determines that the customer's demand for delivery time is urgent, and manufacturers are faced with the test of whether they can deliver the goods in a short time.

At the same time, manufacturers are not only customers' suppliers, but also customers' business partners. Only customers can win, so shortening the production cycle is something that everyone who wants to win in the market economy must do.

(2) the product transformation is fast.

Nowadays, with the rapid development of science and technology, new technologies and new demands are constantly emerging. Any enterprise wants to operate with low cost and high efficiency, which means that customers always like products that can meet new demands, and accordingly manufacturers must constantly develop marketable new products, otherwise enterprises will lose the market.

As soon as a new product is launched, the production organization and mode must keep up with it to meet the needs of product transformation.

Third, the ways and means to improve the production efficiency of established national enterprises. Things in the world will only work if they change, and will die if they remain unchanged.

If the old state-owned enterprises want to win in the market economy, they must change.

Combining with my own production management practice, the author should make continuous efforts from the following aspects from the perspective of production managers.

(1) We need to change our ideas.

Strategically, we should consider the production management of enterprises from the overall situation, effectively change the concept of focusing on production planning into the concept of focusing on market demand, and plan the production organization model.

The starting point and the end result of the work are how to better meet the market demand.

Tactically, it is necessary to constantly explore the establishment of an effective assessment and incentive mechanism in the production system, strengthen the management and coordination functions of the production plan, organically coordinate and unify the personnel, equipment and resources in the production organization, continuously optimize the production process and organization, and achieve the purpose of efficient operation.

(2) Use scientific management methods to organize production.

Production activities are the most group activities, and the management effectiveness of group activities has always been an important proposition of modern scientific management. As an enterprise production organizer, it is necessary to constantly use the achievements of modern scientific management to achieve the purpose of improving production efficiency.

First of all, we should establish a lean and efficient production organization according to the actual situation of the enterprise.

Market-oriented, focusing on the rapid intersection of products, improving the ability and efficiency of production organization is the premise of establishing production organization.

It is necessary to make bold attempts to organically unify planning management, on-site technical services, production organization processes and equipment operators.

Second, we should pay attention to flexible methods and means in specific production management activities.

From the core management mode of Japanese manufacturing industry, such as just-in-time production, on-site improvement and 5S management, which emerged in the 1960s, to the lean production mode implemented by China No.1 Automobile Factory, the implementation and application of on-site management are the core, and most management concepts and operators can become an integral part of efficiency improvement.

If the working environment is improved and employees have a comfortable working environment, employees' sense of fatigue and aversion to work can be reduced.

Carrying out 5S management and eliminating the phenomenon of "running, running, dripping and leaking" can make employees form the habit of pursuing efficiency and benefit day by day.

Moreover, by strengthening the management of workshop personnel and equipment, the operating skills and equipment utilization rate of employees can be improved.

(3) Work hard on the art of management.

As managers at all levels of the production department, we must first have a resolute style, not only have the will to bravely complete urgent tasks, but also have excellent business ability.

That is, know the production process, equipment performance, process bottlenecks and key points that affect the production progress.

Secondly, we should have the ability of overall planning.
